VA vs AI agent: the real cost, and how to build your own
In this guide
For store owners and freelancers in Morocco who pay a virtual assistant (VA), or are about to hire one, to answer customers and keep a schedule.
By the end you will have a cost comparison with your own numbers and a working AI assistant that drafts customer replies and plans your day, built in Claude.
What a VA really costs
The salary is only the first line. Fill this table with your own figures:
| Cost | Per month (MAD) | | :- | :- | | Salary | | | Time you spend training and correcting | | | Time you spend managing | | | Cost of a day off, sick day or resignation (who covers the messages?) | | | Tools the VA needs | | | Total | |
Then the part nobody writes down: a VA works fixed hours. A customer who messages at 23:00 waits until the morning.
What an AI agent does differently
It does not get sick, travel or resign, and you can use it at any hour. It also has limits, so read the next section before you replace anything.
What it can and cannot do today
- It can read a customer message and write a reply that follows your rules in seconds.
- It can turn your messy list of tasks into a day plan.
- It does not send anything by itself unless you connect it to an automation tool. In this guide you paste the message, it drafts the reply, and you send it. That alone removes most of the writing time.
- It only knows what you put in its knowledge files. If a price or a delivery term is missing, it should say so, and the instructions below force that.
Step 1: create the Project
In Claude, create a Project named "Customer replies and schedule". Projects keep your files and instructions in one place, so every chat starts with your context. Free accounts can create up to five Projects.
Step 2: add the knowledge
Upload one document with:
- Your products, prices in MAD, delivery times and cities you ship to.
- Your return and cash on delivery rules.
- The 10 questions customers ask most, each with the answer you approve.
- Three real replies you wrote that you are proud of, so Claude copies your tone.
Step 3: paste the instructions
You are the customer service assistant for [store name], a store in Morocco.
Customers write in Darija, French or English. Reply in the same language as the customer.
Tone: [friendly, short, no pressure].
Use only the facts in the Project files. If a price, stock level or delivery term is not in the files, write "I need to check this" and add a note for me at the end starting with CHECK.
Never promise a delivery date, a discount or a refund that is not in the files.
Keep replies under [number] words, ready to send on WhatsApp.
Replace the text in brackets with your own details.
Step 4: reply to customers
Open a chat in the Project and paste the customer message:
Customer message:
[paste it here]
Write the reply.
Read it, fix anything wrong, send it. Each fix tells you which fact is missing from the knowledge file, so add it there.
Step 5: plan the day
In the same Project, paste your task list:
Here are my tasks for today:
[paste the list]
Order them by urgency. Group customer messages together. Tell me what I can do in the first 2 hours and what can wait. Keep it to one screen.
Step 6: compare after two weeks
Count the hours you spent writing replies before and after. Put the saved hours next to the total from the cost table. That is your real comparison, built on your data.
When to keep a human
Keep a person for anything that needs judgment or a relationship: angry customers, refunds, supplier negotiation. Use the assistant for the repeated 80 percent and keep the person for the rest.
My honest take
I replaced my VA with an agent for the repeated work: replies and planning. It does not remove the need to check what it writes, and it gets better as your knowledge file gets better. The real saving is not a lower salary line. It is that a message at 23:00 gets a ready answer you can send in ten seconds.
